TL;DR

I implemented ClickUp across a fully remote agency, turning a chaotic system of chats and email threads into a structured, async-friendly workspace that helps PMs lead with visibility and confidence.

Summary

Crackwits was juggling Teams, emails, and WhatsApp to run a fully remote agency across four countries. I led the initiative to implement ClickUp, turning scattered communication into structured operations and giving PMs full visibility over everything.

Problem Framing

The team had no central workspace, no workflow templates, and no way to track or prioritize across time zones.

  • PMs overwhelmed and reactive
  • Zero visibility into workload, capacity, or deadlines
  • No shared process between delivery and growth teams

Role & Team

As Senior UX/UI Designer and ops collaborator, I:

  • Took initiative to audit and rewire the team’s operations
  • Designed the structure and flow of our ClickUp setup
  • Created async documentation and onboarded all functions

Approach

  • Mapped services and teams (design, growth, social, content)
  • Designed a folder-based architecture: Delivery, CRM, Finance, Freelancers
  • Created reusable templates for onboarding, content plans, and feedback cycles
  • Built views and dashboards for PMs and execs
  • Set up permissions, automations, and integrations to reduce noise

Challenges

  • Balancing project delivery with tool rollout
  • Convincing team to shift from informal tools to structured ones
  • Adapting ClickUp to serve creatives, PMs, and founders differently

Solution

  • Centralized all work into a single source of truth
  • Used dashboards and custom fields to show workload and status at a glance
  • Built async-friendly task flows for fully remote collaboration
  • Trained the team and documented best practices in Clickup

Results & Impact

  • PMs regained clarity and control over deliverables
  • Growth and content teams now share visibility with delivery teams
  • Remote operations now run with structure across Kuwait, Lebanon, Canada, and the Philippines

What I’d Do Differently

I would’ve introduced ClickUp during onboarding for every new team member. A strong system works best when it’s baked into team culture from day one.
